Why “just add the lengths” fails
A cut list that says you need four 30-inch rails and two 96-inch stock boards looks fine until the saw eats an eighth of an inch on every cut and you square both ends of every stick. Suddenly the second board is short, you are driving back to the yard, and the project schedule slips by a day.
Cut-list optimization is not about fancy math for its own sake. It is about counting the wood the saw will actually consume: part length, plus kerf between parts, plus trim at the ends, plus the reality that leftover stubs under a useful length are waste.
Kerf is not optional
Blade kerf is the width of material turned into sawdust. A standard full-kerf table saw blade is often about 1/8″ (0.125″). Thin-kerf blades run closer to 3/32″. A dado stack is much wider. Every time you separate one part from the next on the same stick, you lose one kerf of length.
If you nest three 30-inch parts on an 96-inch board with two separating cuts, you need roughly 90″ of part length plus 0.25″ of kerf before you even consider end trim. Shops that ignore kerf on dense cut lists systematically under-order.
Trim ends and square-up
Rough lumber and many S4S boards have checked or out-of-square ends. A common habit is to trim a half inch (or more) off each end before trusting a finished length. That trim is real stock consumption. Enter it explicitly in the optimizer instead of hoping leftover length covers it.
Factory-cut sheet goods and premium S4S may need less trim, but zero trim is rare if you care about square, clean shoulders for joinery.
Stock lengths and shopping lists
Yards sell common lengths: 8, 10, 12 feet (96″, 120″, 144″), sometimes oddballs. Your parts should pack into those lengths with acceptable leftover. An optimizer that reports “buy three 8-foot and one 10-foot” is giving you a shopping list, not a philosophical yield percentage.
Yield efficiency — the share of stock that becomes parts rather than kerf and offcuts — is a useful score, not a moral grade. Chasing 95% yield by using awkward leftovers for critical face parts is a false economy if grain or defect placement suffers.
How first-fit style packing behaves
Many practical shop tools (including SawdustLogic’s lumber optimizer) use a greedy packing approach: sort parts, place each into the first stock stick that still has room after kerf and trim rules, open a new stick when none fit. That is not a perfect mathematical optimum for every pathological list, but it is fast, transparent, and matches how most people rip at the saw.
If two arrangements look close, prefer the one that:
- Uses fewer purchased sticks
- Keeps long clear faces for visible parts
- Leaves leftovers long enough for a known future part
Sheet goods vs linear stock
Linear optimizers solve stick problems: rails, stiles, apron stock. Panel cut lists (cabinet sides, shelves from plywood) are a two-dimensional problem — grain direction, sheet size, and saw capacity matter. Do not force a 1D stick optimizer to plan a sheet map; use a panel planner for that class of work.
A workflow that survives contact with the shop
- Freeze the cut list: quantities and finished lengths.
- Set kerf to the blade you will actually use.
- Set trim ends based on stock condition.
- Enter available stock lengths (or quick-add 8/10/12).
- Read the diagram and shopping list; buy that, not a gut feel.
- At the saw, cut to the map — do not reshuffle casually mid-project.
When a part must come from a particular board for grain matching, reserve that stick manually and optimize the remaining parts against the leftover inventory. Tools are helpers; grain matching is still a human call.
Common failure modes
- Kerf set to zero — looks efficient on screen, fails at the saw.
- Finished length vs rough blank — joinery tenons and trim allowances forgotten.
- Mixing species in one run — optimizer does not know walnut cannot become maple.
- Ignoring defects — a clear 30″ part cannot come from a knotty zone even if length fits.
Treat the optimizer as a packing and purchasing assistant. Your eyes still own defect layout. Used that way, kerf-aware cut lists pay for themselves the first time you do not buy an emergency extra board at retail prices on a Saturday morning.
